The new insurance career ladder: from admin to advocacy

AI will compress routine roles and elevate skills like negotiation, interpretation, fraud judgment, and customer empathy.





When people talk about AI in insurance, the conversation usually starts with technology: smarter underwriting, faster claims, better fraud detection. But the real story, especially for South Africa, is what happens to the workforce. Insurance has long relied on large teams doing essential “admin-heavy” work: capturing data, checking documents, routing claims, updating policies, chasing outstanding information, and answering repetitive customer queries. AI is rapidly absorbing that layer. This creates anxiety, but it also creates a new opportunity: to rebuild insurance careers around customer outcomes, dispute resolution, risk insight, and ethical decision-making. In short, the ladder moves from admin to advocacy, and leaders who plan early will protect both performance and people.


CONTEXT AND BACKGROUND

Insurers have been experimenting with AI for years, but the last 12 months have accelerated adoption because generative AI can work with language: emails, claim narratives, medical notes, call transcripts, policy wording, and customer communications. PwC’s January 2026 research on the insurance workforce frames this shift as a move towards “human-AI” operating models, where underwriting, claims, and actuarial teams increasingly collaborate with AI, while new roles emerge around governance and oversight.


At the same time, industry leaders are starting to describe the talent implications more openly. Aon’s March 2026 analysis argues that AI and automation are reshaping insurance work, creating new roles and intensifying competition for data, cyber, and digital skills.


This is the context in which workforce redesign stops being an HR project and becomes a strategic imperative.


INSIGHT AND ANALYSIS

The first change is that “processing” becomes less valuable than “resolving”. AI can triage claims, extract key fields, summarise long histories, and flag anomalies. That reduces the need for people whose primary task is moving information from one place to another. But it increases the need for people who can handle exceptions: complex claims, disputes, vulnerable customers, ambiguous evidence, or situations where fairness matters more than speed.


The second change is that trust becomes part of the job description. If an AI tool recommends declining a claim, adjusting a payout, or changing a premium, someone must own the reasoning, ensure it is defensible, and communicate it clearly. Deloitte’s 2026 insurance outlook highlights the challenge of scaling AI responsibly, including workforce and governance considerations, because speed without controls can damage customer trust and regulatory standing.


The third change is the apprenticeship problem. Insurance has traditionally trained people by starting them in routine tasks and building complexity over time. If the routine layer shrinks, leaders must deliberately create new entry pathways: supervised case work, structured coaching, and clear progression from tool-assisted work to independent judgement. Without that, insurers risk a hollowed-out skills pipeline: fewer entry roles today, fewer capable seniors tomorrow.


IMPLICATIONS

For executives and HR leaders, this is the moment to redesign roles, not just deploy tools. Start by mapping tasks, not job titles. Identify what will be automated, what will be augmented, and what must remain human-led. Then rebuild roles around outcomes: customer advocacy, claims negotiation, fraud investigation, risk advisory, and quality assurance. BCG’s September 2025 view that insurers need to move from pilots to scalable adoption can be read as a workforce message too: you cannot scale AI without scaling capability and accountability.


For operations leaders, create a “human-in-the-loop” design that is real, not symbolic. That means clear escalation rules, quality checks, audit trails, and metrics that don’t reward speed at the expense of fairness. The aim is not to eliminate humans, but to reserve human time for the moments that carry the highest risk and the greatest need for empathy.


For South Africa specifically, there is a protective opportunity. If AI reduces cost-to-serve, insurers can potentially improve turnaround times and expand access to more affordable products. But it also raises governance demands. Strong privacy discipline and responsible use of customer data are non-negotiable, and leaders must be able to explain decisions in plain language.

The future of insurance work is not a simple story of job losses or job safety. It is a story of job redesign.
